Stage 1 — active now

What's in motion right now

PM Layer
  • AI-assisted backlog management, ticket drafting, client updates and meeting summaries
  • Formalising project context so AI tools stay accurate and consistent across sessions
QA Layer
  • AI generates test case scaffolds from Azure DevOps stories and Figma designs
  • Every test case reviewed and approved by a human before it runs
  • The AI-generated test suite becomes the safety net that makes Stage 2 possible

Stage 2 — post-STL launch

Component Development

Starting point

The Storybook component library. Self-contained, visually testable, isolated from API integrations.

  • Designs created in Figma; ACs agreed before build begins
  • FE developer builds components AI-first, using Figma and ACs as specification
  • AI-generated test suite runs against every component before merge
  • Architecture governance review at every merge point

Gate to Stage 3: Minimum 3 AI-generated components shipped to production with no regression.
Stage 3 — Q3 2026

Feature Development, AI-First

New STL features scoped and built AI-first. Three things change:

Specification quality drives everything

Stories are written to be AI-readable: component-scoped, with explicit ACs and Figma traceability. Better input means better output.

Design becomes the primary input

Figma moves from static reference to active specification. The AI builds directly from the design file, compressing the gap between design and build.

The FI team see the benefit directly

Faster turnaround on agreed features with the same quality bar. The AI integration sits entirely within the allhuman FE and PM layers.

Quality and stability

Stage gates are enforced: Stage 2 does not begin until Stage 1 test infrastructure is confirmed working.

STL is untouched: Through April, the AI tooling is PM and QA only. Development changes come after launch.

Human review at every stage: AI generates. Humans approve. That does not change.

The MW boundary is respected: No AI integration touches middleware or backend systems.

Architecture governance stays in place: All AI-generated code is reviewed against a defined quality bar before it ships.

What happens next

Stage 1 is live. We'll track, measure and share what it produces. Stage 2 planning begins once STL ships.

The investment conversation

Stages 1 and 2 sit within existing allhuman resourcing. As Stage 3 takes shape, we'll look at how we share investment in the QA infrastructure that powers it.
